5 Metrics every Procurement Team Should Use to Monitor Supplier Performance

Sometime ago, I walked into the office on a Monday morning to find three urgent emails, two phone calls and a very frustrated operations manager. The cause? A supplier who had always "seemed fine" suddenly delivered terrible-quality goods.

 

I wasn’t shocked by the failure but I was shocked that we didn’t see it coming.

 

That experience taught me something important: supplier issues rarely happen overnight, there are always warning signs. And the right metrics will reveal them long before they become a crisis.

 

Here are 5 essential metrics every Procurement team should track.

 

📍On-Time Delivery (OTD): The simplest metric, yet one of the most telling. Our supplier had been slipping first by a day or two… then that increased to a week and we ignored it until it became a disaster.

 

Why it matters: Delays disrupt production, damage internal trust and hurt customer commitments.

 

📍Quality Defect Rate: We celebrated “fast delivery” but overlooked the rising number of defects. Over time, the “small issues” became big and costly.

 

What to track: Rejects, frequency of defects, consistency of specifications and quality.

 

📍Responsiveness: During the crisis, the supplier didn’t pick up calls, respond to emails or show any urgency. A responsive supplier is a dependable supplier.

 

📍Compliance With Contract Terms: Some suppliers don’t fail loudly, they fail quietly. Small contract deviations slowly become financial and operational risks if not monitored. Compliance = trust and consistency.

 

📍Cost Variance: After reviewing spend, we discovered hidden price increases and unauthorized charges. Cost variance revealed price drift, hidden fees and misalignment with budget.

 

That tough Monday taught me this: metrics protect the business and they protect you. They give visibility which lets you spot problems early and helps you stay in control.
